This creates new exposure points. For example:
- Data leakage and oversharing: Employees may experiment with consumer AI tools (often called shadow AI) and unintentionally share sensitive customer or financial data.
- Over-permissioned access: If an AI tool inherits a user’s broad permissions, it may pull in data that person doesn’t actually need, increasing the risk of misuse or accidental disclosure.
- Compliance pressure: Regulations such as the EU AI Act, GDPR, HIPAA, and DORA expect transparency, accountability, and strong governance for AI systems.
Microsoft’s research shows that 47% of current users of AI for security are very confident in AI’s ability to make critical security decisions when it’s deployed responsibly. That confidence comes from putting the right foundations in place.
A practical way to do this is to adopt a Zero Trust mindset—“never trust, always verify”—and follow a phased AI adoption approach:
- Govern AI: Set policies, define acceptable use, and establish risk assessment and oversight.
- Secure AI: Protect data, models, and infrastructure; monitor for threats like prompt injection.
- Manage AI: Continuously monitor performance, address data drift, and keep documentation and controls up to date.
In short, AI can help you reimagine productivity and security, but only if you deliberately secure how it’s introduced, used, and governed across the business.
What are the biggest security risks with AI in our organization?

1. Data leakage and oversharing
- Shadow AI: Teams may use unapproved AI tools to move faster—for example, a marketing team connecting a consumer chatbot to internal customer data. This can expose sensitive information without IT or security oversight.
- Over-permissioned data: If AI tools run with the same broad access as a user, they may pull in data that isn’t needed (e.g., a marketing analyst’s AI assistant surfacing financial records).
- Weak data lifecycle management: Retaining data longer than necessary (such as old customer purchase histories) increases the chance that AI systems will access or process information that should have been deleted.
How to respond: enforce role-based access controls (RBAC), centralize policies for approved AI tools, monitor AI usage like you monitor search activity, and automate data retention and secure deletion.
2. Emerging threats and vulnerabilities
- Prompt injection attacks: Malicious instructions hidden in content (documents, websites, emails) can trick AI systems into revealing confidential data or performing unintended actions.
- AI errors: Systems can hallucinate, omit key details, reflect bias, or produce flawed outputs from poor-quality input. Overreliance—treating AI output as always correct—can turn these errors into real business issues.
How to respond: validate and sanitize user inputs, limit model access to sensitive data, require strong authentication for high-risk use cases, and put monitoring and validation in place to catch errors before they cause harm. Many commercial AI tools now include safeguards like bias detection and access controls—pair those with human oversight.
3. Compliance and governance challenges
- Leaders report uncertainty about how to navigate fast-changing AI regulations.
- Regimes such as the EU AI Act, GDPR, HIPAA, and DORA expect clear governance, documentation, and explainability for AI systems.
How to respond:
- Define AI policies and governance frameworks aligned to relevant regulations.
- Maintain documentation on data usage, model validation, monitoring, and updates.
- Use AI-driven compliance tools to continuously check for issues like data drift, opaque decisions, or unauthorized access.
- Classify AI applications by risk level so safeguards match the impact of each use case.
By tackling these three areas early, you create a more secure environment for AI to support your business without introducing avoidable risk.
How should we practically get started securing AI in phases?
The guide recommends a phased, Zero Trust–aligned approach so you can make steady progress without trying to solve everything at once. The three phases are: Govern AI, Secure AI, and Manage AI.
Phase 1: Govern AI
Begin by setting the rules of the road:
- Define policies for responsible AI use, including what’s allowed, what’s restricted, and how shadow AI will be handled.
- Assess risks for each AI workload (e.g., customer service bots vs. internal analytics tools).
- Align policies with ethical standards and regulations such as the EU AI Act, GDPR, HIPAA, and DORA.
- Automate policy enforcement where possible to reduce human error and keep controls consistent.
Phase 2: Secure AI
Once governance is in place, focus on protection and threat mitigation:
- Apply Zero Trust principles—authenticate, authorize, and continuously monitor every interaction with AI systems.
- Protect data and models with strong access controls, encryption, and network security.
- Monitor for AI-specific threats such as prompt injection and misuse of elevated permissions.
- Run regular risk assessments to identify vulnerabilities as AI usage grows.
Phase 3: Manage AI
Finally, treat AI as a living part of your environment, not a one-time project:
- Continuously monitor model performance to catch issues like data drift or degraded accuracy.
- Maintain documentation on how AI systems are trained, updated, and monitored.
- Standardize processes for updates, retraining, and decommissioning AI workloads.
- Ensure there are clear escalation paths and human oversight for complex or high-impact decisions.
Across all three phases, the guide emphasizes three enablers:
